What is the
BASE Index

Delivered by engineering consultants, the BASE Index gives organizations a structured, scored view of where technical debt is slowing delivery and raising defect risk. We deliver a prioritized roadmap to close the highest-cost gaps without a disruptive rewrite. The BASE Index evaluates engineering health across four dimensions. The findings inform your 12-month roadmap to bring your codebase and delivery practices in line with where the business is headed.

Our Process

Four Dimensions of Assessment

By The Numbers

Scoring Tiers

Each of the four dimensions is scored from 0 to 100. A composite score is calculated and mapped to one of three engagement tiers based on the findings from all four dimensions. The tier determines First Factory's recommended next step, ensuring you receive a path forward calibrated to where you actually are.

Tier
Recommended Path
Leveraged Score:
75–100
The organization has predictable planning, deliberate architecture, well-tested code, and a disciplined delivery lifecycle. Proceed directly to scale. First Factory recommends a Modernization Acceleration engagement: retiring the highest-cost debt and expanding delivery capacity within a defined timeline.
Transitional Score:
40–74
Foundational elements are in place but gaps exist in one or more dimensions. A phased approach is recommended: close the highest-cost gap first, typically test coverage or architecture, without a disruptive rewrite. First Factory will deliver a sequenced roadmap that builds toward scale without overextending current capacity.
Emergent
Score: 0–39
Gaps in planning, code quality, or delivery are slowing work and raising defect risk across the product. Stabilization is required before new feature investment is safe. First Factory recommends a consulting engagement to establish the testing, architecture, and release foundations that make continued development durable rather than risky.

What You Receive

Every BASE engagement concludes with a structured set of deliverables designed for two audiences: the technical teams who will execute on recommendations, and the executive stakeholders who will fund them. All deliverables are produced by the same practitioners who conducted the assessment.

Deliverable
Description
Composite Score
The consolidation of the four dimensions into a single composite score and an engagement tier: Leveraged, Transitional, or Emergent. We will also provide the binding constraint: the one dimension holding the others back.
Scorecard
A scored summary across all four dimensions: Backlog & Project Planning, Architecture & System Design, Stack & Code Quality, and Project Lifecycle & Delivery. Each dimension receives a score from 0 to 100, a maturity band, and a confidence rating, with every score tied to the repository, ticket history, or pipeline evidence that produced it.
Roadmap
A sequenced set of recommendations tied directly to delivery velocity and defect risk. These are not generic best practices. Actions are organized by impact and effort, with a suggested timeline for each. The roadmap distinguishes between quick wins (addressable within 30–60 days) and longer-horizon investments.
Risk Register
A structured inventory of identified risks across planning gaps, architectural debt, code quality, and release safety. Risks are classified by severity (Critical, High, Moderate) with recommended remediation actions and ownership assignments.
Recommendations
A proposed engagement model and team composition based on the BASE findings, specifying which roles First Factory recommends augmenting, the suggested delivery model (Staff Augmentation, Scrum Team, or Milestone Project), and a high-level effort and cost range for the recommended next phase.
Executive Readout
A board-ready summary of the organization's engineering health, the most critical risks, and the recommended investment priorities. Delivered as a live presentation with First Factory's senior leadership present. Designed to support budget conversations and stakeholder alignment.
Working Together

The BASE Index is structured as a four-week engagement, making it accessible as a low-commitment entry point while producing a comprehensive, high-value output. It is frequently the first engagement in a longer relationship.

  1. Week 1: Discovery
Stakeholder interviews, documentation review, repository and ticket access provisioning, ticket and pipeline history extraction
  1. Week 2: Assessment
Static and hotspot analysis, manual code review, architecture review, evidence logged against every scored item
  1. Week 3: Analysis
Findings synthesis, severity classification, composite scoring, roadmap sequencing, internal review with First Factory senior leadership
  1. Week 4: Readout
Executive presentation of full findings, technical deep-dive session with engineering leads, recommended next-phase proposal

who we are

Delivered by Certified Practitioners

Every Backlog, Architecture & Stack Evaluation Index engagement is led by First Factory consultants who write and review production code every week. Clients receive findings from practitioners who can also execute on them, not generalist account managers who hand off to a delivery team they've never met.
‍
First Factory is also SOC 2 Type 2 certified, meaning we hold ourselves to the same security standards we expect in your environment. Source code access is where that matters most. Repository access is read-only, analysis runs in an environment you approve, and no code leaves your control without written agreement.
